A worked example
These are the calculator's example numbers, for an invented business, so you can follow the sums:
Notice the four months before results start. They are why SEO looks expensive early on and why it should be judged over a year or more.
How to measure SEO ROI in your own data
- In Google Analytics, look at the Organic Search channel and count the actions that matter (forms sent, calls, bookings), not page views.
- In Search Console, separate searches for your brand name from the rest. Growth in non-brand searches is what SEO work adds.
- Match leads to sales in your CRM or spreadsheet, so you know the close rate and customer value for leads from search.
- Compare the same months year over year, to allow for seasons.
- Count every cost: agency or freelancer fees, writing, tools and your team's time.
How to adjust your SEO budget for AI search
Most businesses don't need a separate budget. AI answers draw on the same foundations as search: pages crawlers can reach, clear facts and proof. Set aside part of the budget for three additions: checking a fixed set of buyer questions in AI assistants each month, keeping your facts consistent on the sites AI answers cite, and earning mentions on them.
Measure the results separately: ChatGPT visits arrive tagged utm_source=chatgpt.com, and Search Console's generative AI report shows impressions in AI Overviews and AI Mode. Our pricing shows how that work fits into a monthly plan, and how much SEO costs compares market prices.
Enterprise SEO ROI: the same sum, different inputs
A large site uses the same formula, but each input needs more care:
- Cost: count the in-house SEO team, developer time for fixes, content, tool licences and any agency, not just the agency fee.
- Visitors: use non-brand organic traffic only. Brand searches come from your other marketing.
- Value: use pipeline and closed revenue from your CRM, valued at first-year contract value or margin over the expected lifetime. Say which.
- Ramp: allow for the sales cycle as well as the time pages take to rank.
- Segments: run each product line or country separately, since conversion rates and values differ, then add the results.
In this example the investment pays back only in month 13, so judged after one year it would look like a loss. That is why enterprise SEO is usually judged over two years or more.
Common SEO ROI mistakes
- Using revenue instead of profit, which makes every channel look better than it is.
- Counting brand searches as SEO wins, when those people were already looking for you.
- Judging the result after two or three months, inside the period before results arrive.
- Ignoring customers who first found you through search and bought later through another channel.
- Leaving out your team's time.
Paid search works differently: there is no ramp, but the spend never stops. Compare the two with the ROAS Calculator, or read SEO or Google Ads: where should you start?.
